Decided to take my own advice and re-gasket the intake boots while I've got the carbs off...and yes, they were in sad shape, some cracked, woulda fell apart and sucked air soon.

But when I tried to take the far left one off I found that someone had already broken one of its bolts off in the head, and the other is stuck so bad it's probably gonna do the same.

I stopped at this point...I don't know how to proceed. Can't decide whether to try getting the other out and risk breaking it off too, or just leave it how it is since it ran well enough that way. If it breaks off, head removal will be in order...I don't see any way to drill out and extract with it in place.

Dammit. Anyone ever have this happen?

A whole lot of people. Do a forum search, it's really common.

    too much work :D

Unless there's some slick trick for extracting without pulling the head, it would be pointless....

    Could be...

Suffice to say, after varying degrees of additional destruction, most folks pull the head. This stuff looks VERY promising, but I can't speak from experience. I can say without hesitation that if I were faced with a similar situation I'd try it before pulling the head.
